Okanime's team of four had built a loyal audience on a monolithic Rails app. Traffic spikes on release days were breaking video delivery, and a growing catalog made the warehouse too slow for their analytics product.
Approach
Edge-first Next.js rewrite behind Cloudflare, migrated origin to Mux, rebuilt the analytics warehouse on ClickHouse with a dbt layer. Added a Claude-backed content search that indexed show metadata + transcripts.
Outcome
Release-day p95 latency dropped 80%, the team cut monthly hosting cost in half, and the new search surface became their most-used feature within a release.
